The Problem
Fortress Roofing had built a valuable customer base and a consistent flow of new opportunities, but its sales infrastructure had not kept pace with the growth of the business.
Leads were entering through multiple sources and systems. Response speed depended too heavily on human availability. Quotes required manual work. Follow-up varied from lead to lead, and valuable customer information accumulated across systems without a reliable process for turning that data back into revenue.
The largest opportunity was not necessarily generating more demand.
It was capturing more value from the demand and customer relationships the company had already earned.
Analysis of the existing customer base and sales pipeline revealed a significant amount of untapped revenue sitting inside historical relationships, unclosed opportunities, and customers who could be intelligently re-engaged.
At the same time, simply adding more salespeople or administrative staff would have increased overhead without fixing the underlying system.
The objective became broader: build a sales infrastructure capable of responding faster, quoting more efficiently, following up consistently, identifying hidden revenue, and operating without requiring constant management.
Our Approach
We redesigned the lead-to-sale workflow around a connected set of AI systems, custom integrations, and automated decision points.
First, lead sources were connected into a centralized routing infrastructure so opportunities could enter a consistent workflow regardless of where the customer originated.
We then developed custom instant-quoting capabilities designed to reduce the friction between customer interest and receiving an actionable next step. Instead of allowing opportunities to sit while information moved manually between people and systems, the infrastructure was designed around immediate engagement.
AI became the interaction layer.
ElevenLabs-powered voice systems and AI-enabled website experiences allowed customers and prospects to interact with the company around the clock. These systems could respond to common questions, gather information, qualify opportunities, initiate follow-up, and move customers toward the appropriate human or next step.
The technology was paired with sales consulting rather than deployed in isolation.
We examined the existing lead flow, follow-up behavior, customer history, conversion opportunities, and growth assumptions to identify where technology would materially improve the economics of the sales process.
One of the largest opportunities existed inside the company's own data.
Existing customer relationships and historical opportunities were analyzed to identify revenue that had effectively been left dormant. Rather than continually paying to acquire another customer, Fortress could systematically return to people who already knew and trusted the business.
We also developed business-growth projections and scenario models to help leadership understand the potential impact of changes in conversion, response speed, lead volume, customer reactivation, and operating capacity.
The result was not a collection of disconnected AI tools.
It was a connected revenue operating system.
The Result
The new infrastructure helped Fortress identify and recover approximately $1 million in revenue from opportunities already sitting within its existing customer base and sales ecosystem.
Lead handling became faster and more consistent. Prospects could receive immediate engagement instead of waiting for someone on the sales team to become available, while instant quoting reduced friction at a critical point in the buying process.
Voice AI, website AI, automated follow-up, lead integrations, and customer reactivation workflows operated together as a largely agentic system rather than requiring managers to manually coordinate each step.
Importantly, the system was not unmanaged.
Fortress maintained an internal champion responsible for the operating environment, exceptions, and continuous improvement, while the underlying workflows handled routine execution autonomously.
That distinction matters.
The objective was never to remove people from the company. It was to create enough operating leverage that people no longer needed to manually push every opportunity through the system.
Sales leadership could spend more time on strategy, relationships, complex opportunities, and business development while the infrastructure handled the repetitive work surrounding those activities.
The engagement demonstrated a broader principle:
Sometimes the fastest path to growth isn't finding more customers. It's building the intelligence and infrastructure to capture the revenue already inside the business.
